Abstract

This case study aims to design an effective retrofit solution using the Analytic Hierarchy Process (AHP) method. The evaluation is based on six main criteria: cost, impact on sortation operations, additional space requirements for fulfillment, impact on the operational network, total implementation time, and overall operational sustainability. The weighting of each criterion is determined through realistic engineering analysis and input from operational experts, ensuring alignment with daily needs and operational workload. Three solution alternatives are analyzed: (1) dismantling, storing, and reinstalling the system at another sortation site; (2) full-system retrofit; and (3) phased retrofit. The results show that the phased retrofit option has the highest priority score, as it reduces long-term costs, minimizes operational disruption, and optimizes space usage. This solution also aligns with the operational network plan, accelerates implementation, and enhances overall sustainability. The AHP-based retrofit approach proves to be an effective solution for improving sortation and fulfillment efficiency.
